Found a Cheap E-Locker...need help with repair estimate

I have located a really cheap e-locker in my town. Here's the relevant info:

His Axle:
1) It's a complete axle out of a '01 Tacoma 5spd.
2) The pinion gear is stripped and the front seal is out
3) It's an E-locker with roughly 100k on it.
4) It's got 4.10s in there right now.
5) The condition of the rest of the rear is unknown. He says he replaced it because the pinion gear was stripped.

My truck:
1) It's a 2001 Tacoma automatic
2) The gears (or the bearing) are damaged
3) It's an e-locker
4) It's got 4.10 gears right now.
5) The e-locker still sort of works. I can hear it trying to engage but Im not totally sure its working because theres some noise when I engage the e-locker

My options:

1) Repair the current one. Around $50 for a set of used gears and $150 to have a shop set them. Total $200 IF I don't need anything else.

2) Buy the other axle. I can get it for $100 today. It needs gears and the seal where it attaches to the yolk. Possibly other minor gaskets/seals. Unknown at this point. Let's say $50 for a set of gears and $150 to have the shop set it. Total cost around $300. Obviously, I'd then have my old 3rd which I could resell to someone else with a set of gears. Say $200 with a set of gears, I'd only be out $100 AND there would be very little downtime. I would only be swapping in the third member and I could install myself.

What should I do? Is there a problem installing a 5spd 3rd member to the auto? Any opinions?
