85 EFI 4x4 clutch conundrum

I'll try to make this is short and sweet as I can. I do a lot of mechanic work so my cousin dropped off his 85 yota 4x4 that his buddy had supposedly knew how to put a new trans and transfer case in. When he picked it up he drove it a few miles then had no gears, clutch, or shifting capability. At first inspection it was easy to see why there was no pivot ball inside the transmission for the fork IKR wow! After pulling the transmission in which I had trouble doing so because the pilot bearing was hung on the end of the main shaft and I had to winch the transmission off....... yes i said winch. I cleaned the main shaft put a new pilot bearing and clutch a pivot ball and throw out bearing and installed the clips re installed the transmation along with a new master cylinder and slave cylinder and fluid....... now nothing no clutch still it will not release. I checked the shifter pivot ring its good. And even put a spacer on the end of the slave rod for more distance. Still nothing...... any ideas would be helpful im thinking the fork is bent because the slave is pushing it almost to touching the bell house opening and you cannot push it back no further

If you are seeing the slave cylinder move like you say the things I can think to check are bent fork as you already suspect or the clutch disc may be in backwards or they got the wrong parts.
that pilot bearing hanging up on the input shaft is a red flag, when you replaced that did you test fit it on the end of the tranny input shaft? is it a bearing or a bushing? either way it should NOT be a tight fit or it will keep the input shaft spinning even when the clutch is fully engaged and you won't be able to shift.

I cleaned the input shaft up and tested the new bearing on it before installing. As far as the disk its correct also i have done many clutches i'm thinking the fork has bent and I'll just get another and go from there.

Low and behold after pulling the trans and inspection of the clutch the clutch disc had a hairline crack around it 😂 easily fixed
