4x4 not working

I'm having some issues with my 4x4 on my 86 22re pickup and I figured I'd throw it here before I take it somewhere.

What happens is when I put it in 4 wheel with my hubs locked it makes a horrible grinding sound and my front wheels don't spin. So I bought new hubs, and that didn't fix the problem. I've also noticed that when I have it in 4 wheel without my hubs locked, it will still make the sound but not nearly as bad.

Any ideas of what this could be?

Transfer case? Try this, with the truck parked and engine off put it in four wheel. High or low dont matter. Make sure hubs are unlocked. Crawl under the truck and try to spin the front drive shaft. If you can turn it, it is the transfer case, if not it is somewhere up front (differential).

my truck makes some grinding noise like brakes rubbing, but not that bad. I would pull the T-case and check that out.
