elocker problems. What did I do wrong?

Doing an elocker install on my 2000 4runner. When the locker is off the truck doesn't move. The driveshaft spins and the axles don't. If I hit the locker it works. So what did I screw up on this thing?

Thanks

Hmm....the locking collar must not be moving far enough. You might not have your motor indexed properly. Try removing the motor and moving the gear inside the diff by hand with a screwdriver. Move it all the way to lock, and all the way to open. If it works this way, move the gear all the way to open where everything works normally. With the motor removed, hit the unlock button in your truck. Then put the motor back on the diff, and lock and unlock it again.

Wow....I don't think there is a "neutral" position in the shift, it's either on or off.

Makes me think axle not installed all the way, broken axle, broken pinions in the diff.

What year is the locker from?

I wonder if the inner splines on the diff are stripped. Did you inspect the third before install? Does it make any noise while NOT moving?

I just put it all back together so I know the shafts are intact. The R&P is new and the diff was completely rebuilt so I doubt the splines are striped. I think the person who built the 3rd would have noticed that. I didn't notice anything out the the ordinary when I was working on the install.

No noticable noises when its not moving. Just the sound of mechanical parts spinning and you have to really listen for it.

Right now we are rechecking the wiring and making sure the motor is getting full voltage.

UPDATE:

Removed the motor and manually engaged the locker. When I do this only the driver's side wheel is engaged and the passenger's wheel does nothing. When the locker is manually disengaged neither side does anything.

How is this possible? Missing spider gears?

UPDATE:

Just got done yanking the 3rd. The passenger side splines are not connected to the spider gears. I can spin the pinion and the splines don't move. If I move the splines the spider gears don't move. Are the splines supposed to be 2 pieces?

Something must be missing in there or broken? Is it possible this would not have been caught during R&P setup?

Verdict: Side gears are broken.

They were probably broken when I bought the diff and it went unoticed. What a bummer, I have a lot of money into this diff. I hope it can be fixed.

That sux. Looking at Toyo parts, side gears are about 75 each, or 290 for both sides and all pinions
