Cluster Swap Trouble

So i am swapping a cluster with a tach etc from a 93 automatic 22re into a 93 manual with a 3.4 swap.
I have the tach working with the resistor mod and adjusted it to be accurate enough with the built in pot on the tach.
Swapped oil sending unit etc, i dont see to get backlight in the cluster but the bulbs may just be shot.

But i am having issues with the speedo and im not getting if i screwed something up or i am missing a wiring step.
In order to roll the odomoter to the correct mileage i removed the needle and face, eventually putting it back together with the truck started and pointed the needle at 0.
When i drive at ~5mph the speedo reads 30-40 and doesnt seem to scale properly with speed. I did try to preload the spring a bit while putting the needle on and was able to get it showing kind of accurate at 10mph but again never scaled up with speed as it should and just topped out at 15mph even if i was going 30.

Is there some wiring differences between auto and manual clusters that i need to sort out or did i damage the speedo by disassembling it?

Tried to look it up and some places said theres no wiring difference, others said they had to repin some wires in the harness for the new cluster.

Given that the first 3 videos i looked about the odometer were incorrect, i'm hoping someone here may be familiar with this and may be able to guide me in the right direction.

thanks
