T100 4cly 5spd 2wd speedo very confused

So the speedo on this truck from the moment I purchased it was odd. Bouncy etc...

Its a beater truck, didn't really care much the odometer still worked.

Then the odometer stopped but would record about a mile for every 100 miles driven. I decided to address the issue since I had a P0500 code to clear. I removed the drive gear from the trans and it looked very worn and even damaged in areas (see pic below) then spun it once out of the trans to see if it moved the speedo in the truck and it sure did. Figured no sweat, its worn on the teeth but when spun the speedo reads.

Order the new part from Toyota and install it, test it by spinning prior to install and speedo works. Once installed and driving nothing, no reading.

I'm lost at this point, any ideas?

60 views, nothing?

I'm just wondering if the VSS behind the cluster could be causing this problem. But why would it read when being spun out of the trans with the ignition off?

Guess the gear is coming out to test again...

Update.

Drained a qt out of the trans so I could remove the speedo drive gear and inspect.

Everything looks good.

Tested spinning again with ignition off - Speedo moves in car.

Tested spinning with ignition on to see if VSS sensor behind cluster is acting up - Speedo moves in car

At a bit of a loss at this point, maybe the gear isn't seating properly to the gear inside of the transmission?

Feel like I'm talking to myself here but maybe someone will chime in or maybe this helps the next poor soul who goes searching for answers.

Update.

Pulled instrument cluster.

Vehicle is on jack stands to raise rear axle.

Ran car in 1st with speedo hooked up and there is no movement at the instrument end. Since I've confirmed it works and reads when operated by hand or power drill I guess we can pretty much asses that for whatever reason the speedo gear is not seating to the internal gear in the trans to allow it to get a reading. Why, I have no idea.

Not the best news that the issue is with an internal gear on the trans though...

Update.

Put car in 1st, let it idle and took a look under the truck. The internal gear is spinning.

So... for some reason, the internal gear is not seating to the speedo gear. I have no idea why, I really don't know what do to but that connection is the failure. Its a brand new speedo gear, internal gear looks undamaged. There is really only one way to fit the speedo drive into the trans, straight in and secured with a bolt.

WTF

Update.

The new gear (11:27 ratio) worked.

Looks like I have a rebuilt trans from a 4runner or older Toyota truck in my T100

While they look similar you can def tell the one gear is larger. The white gear is the correct one.

I had the same issue with my truck. I replaced the gear and no luck. So then i took the elbow out, after doing that I found that the spring on the inside was broke. I replaced the elbow and it has worked ever since.
